Assembly lines optimization to meet production demands Production with a steady rhythm and consistent continuous flow is the ultimate target in lean implementation. Ideally, product would flow continuously all the way through your value stream, from raw material to end-users. Yet a closer look at many processes shows erratic and intermittent flow of product, inventory accumulations between steps, output varying from hour to hour and poor use of human effort due to the anchoring of operators to individual machines. In the middle of this year, GAMI conducted a joint project together with its industry partner to optimize two assembly lines with following factors to be considered: Establishing a base line regarding cycle time; Identifying and eliminating fluctuations on cycle time by defining standard operation procedures, which consider ergonomics as well as safety; Defining the optimal number of employees in the line to maximize productivity and reduce inefficiencies; Defining the optimal material flow for raw material, intermediate products, as well as finished goods. In order to fulfill the defined project target, the project was divided into the following work packages: WP 1: As-is status analysis through value stream mapping and process analysis; WP 2: Formulating performance evaluation criteria and defining alternative configurations; WP 3: Identification of improvement actions and simulation of the different scenarios; WP 4: Validation of the simulation and support of the improvement implementation. By working closely with our partner, we have successfully established a continuous flow, a leveled production as well as a shop floor visualization of current orders. Below you can find the implementation steps: Status Quo Analysis Line Design Implementation Steps Analysis of material and information flow Product analysis Process analysis Performance evaluation criteria Line balancing Process layout Optimal number of workers Work distribution among workers Material replenishment Sino-German ProTalent Project to Develop Smart Manufacturing Talents in China Recently, a new project called ProTalent has been launched by GAMI together with the International Department of KIT.
