1 The Innvatin Lab fr Museums Supprted by Request fr Prpsals Rund 3 Deadline: Wednesday June 5, 2013 The Innvatin Lab fr Museums helps museums incubate and test innvative strategies t address majr adaptive challenges in all areas f their peratins. The Lab is a cllabratin between EmcArts and the American Alliance f Museums Center fr the Future f Museums, made pssible by the generus supprt f MetLife Fundatin. In this third rund f funding, up t three museums will be selected t participate in the year-lng prgram (see applicatin infrmatin belw). Because the Innvatin Lab fr Museums is a cmplex prgram, we strngly encurage applicants t discuss draft prpsals with prgram staff. Cntact infrmatin is prvided at the end f this RFP. Please nte that museums cnsidering applying can make use f individual applicatin clinics with EmcArts staff during the Alliance s 2013 Annual Meeting in Baltimre (details belw). Why an Innvatin Lab fr Museums? Innvatin is vital t the success f American museums. The capacity f cultural rganizatins t cnceive, research, incubate and prttype innvative appraches t their wrk acrss all aspects f the institutin has becme a bellwether fr their sustainability. Adaptive capacity the ability t design and execute a series f innvatins cnsistently ver time is nw a leading indicatr f lng-term viability. Yet the Alliance has bserved that museums find it extremely difficult t vercme the internal cultural barriers that typically stifle innvatin. Hw des the Lab define innvatin? Based n research int the literature f innvatin, EmcArts has develped the fllwing wrking definitin f rganizatinal innvatins fr the scial sectr, which is nw widely adpted in the field: Organizatinal innvatins are instances f change that result frm a shift in underlying rganizatinal assumptins, are discntinuus frm previus practice, and prvide new pathways t creating public value. While nt all innvatins meet all these criteria, this definitin prvides a useful framewrk fr recgnizing changes that are mre than just incremental revisins t business-as-usual. It helps distinguish innvatin frm effrts that are simply nvel and unrelated t achieving the rganizatin s missin r creating public value. Abve Innvatin Lab fr Museums RFP Rund 3 1

2 all, the definitin draws attentin t the fact that innvatin requires a shift in the rganizatin s underlying assumptins abut its wn prcesses and prducts and abut the external perating envirnment. Organizatins applying t the Innvatin Lab fr Museums shuld bear this definitin in mind as they prepare their prpsals. Prpsals t the Lab can address changes in prgrams, exhibits, peratins, cmmunicatins r gvernance. Innvative appraches t cllabratin, restructuring, dwnsizing, r merging are welcme, as are prpsals fr new r expanded activities. What kinds f change des the Lab fcus n? Mst rganizatins are familiar with technical challenges t their peratins and systems, challenges that can typically be slved by gradually changing and imprving current practices. Rnald Heifetz, prfessr at the Kennedy Schl f Management at Harvard, distinguishes these frm adaptive challenges thse that demand new appraches and strategies because there are n set prcedures, n recgnized experts and n evident respnses available t meet the challenge. Challenges f this kind require that rganizatins shift their ingrained rganizatinal assumptins, and let g f cherished beliefs, in rder t develp innvative respnses that are unprecedented fr that rganizatin. The Innvatin Lab fr Museums has been created t help encurage, imprve and supprt the develpment f new and innvative appraches t addressing welldefined adaptive challenges. Participants becme investigatrs driving the experiments in this labratry fr testing new appraches and explring "next practices in the museum field. Areas f Fcus Preference will be given t prpsals addressing innvatin in ne f three areas: Yuth Educatin Over the next decade, the mst vibrant develpments in educatin will likely take place utside traditinal institutins during a transitin frm the institutinal/teacher era, characterized by public schls, prfessinal teachers and a cre curriculum, t a learner-based era driven by life-lng learners drawing n a variety f resurces utside traditinal schls. Innvatin will redefine hw learning is rganized, what netwrk f resurces cmprises the brad schl cmmunity, and what the experiences f learners will be like in the future. Preference will be given t prpsals fcusing n museums explratin f this evlving terrain and their rle in develping persnal learning cmmunities Innvative prjects related t educatin may invlve partnerships with traditinal schls, but they may als reach ut t ther learning grups (such as hmeschlers) r experiment with new ways t prvide learning resurces t students either physically r via the Web. Demgraphic Transfrmatin The U.S. ppulatin is shifting rapidly. Within fur decades, the cre audience fr museums nn-hispanic whites will be a minrity. 3 be radically less diverse than the American public and museums will serve an ever-shrinking fragment f sciety. Current barriers t diversifying museum audiences include lack f specialized knwledge, n strng traditin f museumging amng sme ppulatins and the influence f scial netwrks n the use f leisure time. Preference will be given t prpsals addressing hw museums can clse this gap and serve a brader, mre inclusive representatin f American sciety. Innvative prjects related t demgraphic transfrmatin may help develp a deeper and mre nuanced relatinship with the diverse cmmunities surrunding the museum, nurture a cadre f diverse future museum practitiners, r help the museum serve unmet cmmunity needs that may be utside the scpe f traditinal museum peratins. Participatry Experiences Anther demgraphic transfrmatin shaping America is generatinal. Millennials, grwing up in a wrld in which they can create, cntribute, mdify and share cntent, are primed t lk fr participatry and scial activities in museums. Preference will be given t prpsals that address hw museums can meet this evlving expectatin. Innvative prjects related t participatry experiences may explre hw museums can becme places t hang ut, engage and cntribute; blur the bundaries between back f the huse and frnt f the huse; and act as mderatrs and filters f cntributed wisdm and diverse perspectives, in additin t being surces f schlarship and pinin. What types f initiative are suited t participatin in the Lab? Breakthrugh strategies are ften represented as having three stages: 1. The emergence f big ideas frm a backgrund f n ideas 2. Mving significant strategic ideas t the pint f sufficient clarity and wnership within the rganizatin 3. Getting fully shaped and supprted strategies actually implemented The Innvatin Lab fr Museums fcuses n accelerating prgress frm stage 2 t stage 3. Therefre successful applicants must demnstrate an rganizatinal culture supprtive f innvatin and a track recrd f attempts at innvating (failed r successful). The Lab is nt intended t help museums generate new ideas, nr as a strategic planning initiative t advance prjects that are fully cnceived. Participants are expected t begin their wrk having already identified a majr adaptive challenge r pprtunity, and with pssible innvative strategic respnses (i.e. half-baked ideas ) under cnsideratin. These half-baked ideas are better suited fr the services that the Lab prvides than thse that are fully cked but need funding fr implementatin and they are likely t fare better in selectin. 4 What des the Lab prvide? The Innvatin Lab fr Museums is a 12 mnth prgram in which EmcArts facilitatrs wrk with Innvatin Teams cmprised f senir managers, bard representatives, museum staff, artists and scientists, educatinalists and/r external vices frm inside and utside the cultural sectr (such as cmmunity partners and end-users). The Lab prvides individual caching, grup facilitatin, an Intensive Retreat and a variety f extended supprt systems tailred t the needs f each rganizatin. Specifically, the Lab prvides each rganizatin with: Phase 1: A fur-mnth perid f cunseling between an EmcArts facilitatr and rganizatinal leaders t explre and clarify the new strategy, strengthen the rganizatin s Innvatin Team and build mmentum fr the Intensive Retreat and subsequent prttyping f the strategy. Phase 2: A five-day residential Intensive Retreat fr up t 10 participants frm each f the three participating museums t catalyze implementatin f the museums strategies. Financial supprt fr the intensive cnsists f: Accmmdatins, meals and up t $400 per persn fr travel. Up t $3,000 per rganizatin fr fees, travel and accmmdatin, t supprt the participatin f experts in rganizatinal learning and teamwrk at the Intensive, including ne cntent specialist chsen in cllabratin with each f the three Innvatin Teams. Stipends f up t $1,200 per rganizatin fr members f the Team wh are nt emplyed by the museum, such as artists, scientists, r histrians, wh wuld therwise have t frg a week f paid wrk t attend the Intensive. Phase 3: Six mnths f implementatin caching and facilitatin by EmcArts t supprt innvatin prttyping and tryut f activities in lw-stakes envirnments. This includes: Supprt Grants f $40,000 tward prject prttyping. In additin, an nline resurce center n innvatin serves as a hub fr interactin amng participants thrughut the life f the Lab ( What are my rganizatin s respnsibilities? Participatin in the Innvatin Lab fr Museums represents a serius cmmitment ver 12 mnths by each rganizatin. If selected, yur museum s Innvatin Team agrees t engage in all three Phases f the prgram, including the full five-day Intensive. February 2014: Phase 2 The Innvatin Team takes part in a five-day Intensive Retreat which serves as an acceleratr t fully develp the intended innvatin and ready it fr prttyping. All Team members are expected t be in residence fr the full duratin f the Intensive, which is scheduled fr Sunday, February 2 Friday, February 7, 2014 at the Airlie Center in Warrentn, Va. March September 2014: Phase 3 The Innvatin Team wrks t prttype the develped strategy and t integrate it with the rganizatin as a whle, supprted by Pst-Intensive Supprt Grants f $40,000 and fllw-up caching and n-site facilitatin by EmcArts. Prttyping cnsists f ne r mre limited trials f the strategy fllwed by evaluatin and revisin. Onging: Thrughut the prgram, the Innvatin Team wrks with EmcArts and the Alliance t dcument the develpment and implementatin f the innvatin prject in rder t share it with the field, and t craft an evaluatin framewrk. Up t three rganizatins will be selected fr the third Rund f the Innvatin Lab fr Museums. Wh is invited t apply? The Innvatin Lab fr Museums is pen t all U.S. nnprfit museums meeting the eligibility requirements listed in this RFP. Applicatins t explre partnerships, jint ventures and mergers are als encuraged. Ptential partners can include rganizatins perating in r utside f the museum field and may als include internatinal rganizatins, but a U.S.- based nnprfit museum must be the lead applicant and participant. Partners may participate fully in the Lab s activities; hwever, the museum acting as lead is respnsible fr submissin f all necessary materials. What are the selectin criteria? The Lab s selectin criteria draw n established research regarding qualities that cntribute t effective rganizatinal change and innvatin. Applicants are nt expected t exhibit all characteristics, but successful prpsals will prvide clear evidence f many f the fllwing: Adaptive leadership that is able t engage the vices f multiple stakehlders in cmplex change prcesses, and rganizatinal readiness fr adaptive change An rganizatinal culture that shws a high level f critical self-awareness and is supprtive f innvatin (e.g., evidence that independent thinking, idea generatin, and challenging business-as-usual are valued by the rganizatin and facilitated by its structures and systems) A track recrd f implementing innvative prjects (whether r nt they were successful) and the ability t articulate what the institutin learned frm these prjects Innvatin Lab fr Museums RFP Rund 3 5

6 A high level f cmmunity engagement Successful identificatin f a majr adaptive challenge, t which existing rganizatinal strategies are recgnized as an inadequate respnse A half-baked idea regarding strategic respnses t the identified adaptive challenge, that enjys rganizatinal supprt but is nt yet fully wrked ut The rganizatin s strategic thinking abut the challenge is likely t cntribute sustainable value t the rganizatin, its cmmunity and the field The applicant s capacity (as an rganizatin and n the part f individual staff) t share what is learned thrugh the Lab with their clleagues in the field The selectin panel will als take int accunt museum type (discipline), size (perating expenses) and gegraphic distributin in rder t build a diverse grup f participants in the Lab ver time. Eligibility requirements: The applicant must be an incrprated nnprfit rganizatin with n fewer than the equivalent f 10 full-time staff members (generally equating t a minimum perating budget f arund $1,000,000) The applicant must demnstrate stable prgrammatic and executive leadership fr the last 12 mnths and cntinuity in bard leadership (subject t term limits) There must be n cmpeting majr institutinal initiatives (e.g., a building mve, a capital campaign) Hw are participants selected? Alliance staff cmpiles and reviews all the applicatins, and may ask applicants t submit revisins, updates r additinal infrmatin. A selectin panel f five experts in innvatin, rganizatinal change and museums reviews applicatin materials and additinal infrmatin. The panel recmmends rganizatins fr participatin in the Lab and the final selectin is made by the prgram partners. What is the deadline fr applying? The Alliance must receive all applicatins electrnically by 5 pm ET n June 5, 2013 (see cntact infrmatin belw). All applicatins are acknwledged by upn receipt. Decisins will be annunced apprximately fur weeks after the selectin panel meets. (See detailed timeline n pages 4 and 5.) Is it pssible t get feedback n draft applicatins? We strngly encurage all applicants t seek feedback n their ideas and draft applicatins. 8 Wh shuld prepare and sign the applicatin? All rganizatinal leaders wh are likely t be respnsible fr develping and implementing the innvatin prject shuld be invlved in cmpiling the applicatin. While a given prject may invlve ne type f rganizatinal cnstituent in particular (curatrs, educatrs, executive staff, bard), the engagement f leaders acrss all cnstituencies, including the directr, is seen as evidence that the institutin supprts the prpsed prject, which is therefre mre likely t be successfully implemented. It is als imprtant yu btain the explicit cmmitment f any relevant partners in the cmmunity. The applicatin must be signed by the museum s directr/ceo and the head f its legal gverning authrity. The Latin New Suth Prject will begin t cnstruct a learning netwrk that brings tgether histry museums in the sutheastern U.S. Lng knwn fr its white and black racial landscape, Charltte, NC, is nw multiethnic and multicultural. Since 1990, the city s Latin ppulatin has increased frm barely 1% f ttal ppulatin t ver 11% in Immigrant integratin full and meaningful inclusin in cmmunity life is a majr natinwide challenge that is especially keen in the Suth. The Levine Museum will use its skilled staff, experienced bard and active cmmunity partners t begin frging links with museums in Atlanta and Birmingham. The aim is fr Latin cmmunities t becme full partners with museums in the wrk f cmmunity-building. Yerba Buena Center fr the Arts, San Francisc, Calif. Yuth Arts: Present/Future will establish a new apprach and pathway fr yuth educatin, ne which ges beynd merely making art t enable yung peple t becme creative thinkers and scial changemakers. It will explre unique yuth talents, r superpwers, which allw artists t think creatively; a prfessinal artist residency mdel fr yuth; a restructuring f the cmmunity service cmpnent in yuth prgrams; integratin f new technlgies, gaming, and ther inspiratins frm fields utside f the arts; fitting successful elements f adult engagement int yuth prgrams; and kinesthetic exercises t enhance cncentratin. By dramatically rethinking its yuth curriculum, YBCA seeks t establish itself as ne f the mst adventurus and experimental museum yuth arts prgrams in the cuntry, ne which culd be replicated, in whle r in part, by ther institutins. Nelsn-Atkins Museum f Art, Kansas City, M. Beynd Museum Quality Shifts in ppular culture challenge museums tday t mve frm a psitin f museum as expert t ne f museum as learning partner. Art museums, in particular, are struggling with mving beynd bursts f participatry acts, t an institutinal gal f engagement that values visitr participatin as an essential part f the museum experience. The challenge is t create an verall experience that cmbines nline and n-site engagement that clses the lp when visitrs cmmunicate, and extends the cnversatin. The vice f the museum has traditinally been a singular ne that f the expert curatr. Fr visitrs t feel deeply cnnected t the institutin, the Nelsn-Atkins believes they need t see themselves here: in the vices f the nn-expert enthusiast. 10 Rund 2 Grantees: Prject Descriptins Madisn Children s Museum, Madisn, WI Madisn Children s Museum has always been a museum built by, fr, and abut children. Unlike mst children s museums, at MCM children are rutinely and actively invlved in all aspects f exhibit develpment: as researchers, designers, cntent experts, prttype testers, makers, and ccasinally builders. This cmmitment t featuring children as the authrs f the museum s cntent has prduced deeply immersive learning pprtunities and award-winning exhibits and prgrams that resnate mre pwerfully with the museum s yung audience. After all, wh better t create exhibits that really wrk fr children than children themselves? KidShare: Cllecting, Presenting, and Preserving Children s Culture and Creativity will cnduct lcal research by children and cllecting their stries f culture in ral, written, and graphic frmats; present children s creative research and expressins t the general public; and preserve these primary surce materials fr future generatins. Mississippi Museum f Art, Jacksn, MS The traditinal mdel fr translating individual museum participatin t financial benefit is the membership prgram. With incentives like free admissin yearrund, discunts in museum stres, and ther perks, museums cnvince individual patrns that membership is a smart investment, in additin t prviding members with the emtinal added value f supprting a wrthy institutin. Arund this cncept f membership, the museum field has built sftware systems and staff rganizatinal charts. This deeply ingrained system wrks well fr traditinal members, peple wh are 50+ years ld and are seasned museum-gers. This mdel, hwever, des nt sync with changing behavirs by museum participants, wh are yunger, mre mbile and new t museums. Unpacking Museum Membership: A new mdel fr participatin will wrk with clleagues frm ther museums, the perfrming arts, and the cmmunity arts fields t test business mdels that will lead t a new mdel fr financial participatin in museums. The Museum will research existing mdels, frm retail t n-line and scial media t ther nn-prfit wrk, mdels that culd have applicatins fr cultural nn-prfits. The implicatins f such wrk culd be sectr-wide, and have widespread applicatins in technlgy, market research, rganizatinal structure, and public prgramming mdels. Natinal Trust fr Histric Preservatin, Washingtn, DC Histric huse museums cnstitute ne f the largest segments f museums in the United States. Over the last decade, the Natinal Trust fr Histric Preservatin cnvened tw cnferences n the stewardship and sustainability f these institutins. The recmmendatins frm bth cnferences urged the Natinal Trust Innvatin Lab fr Museums RFP Rund 3 10

11 t fully embrace its rle as a leader in develping new mdels fr huse museums within its wn cllectin f 29 histric sites. In late 2011, the Natinal Trust adpted a new strategic plan and ne f its primary gals is "Reimagining Histric Sites" that is t be implemented by "mving the prtfli f Trust-wned sites t higher levels f prgrammatic quality, structural integrity, and financial sustainability." Within this brader emphasis n histric sites, the "Re-imagining Histric Huse Museums" prject seeks t innvate the huse museum mdel at Natinal Trust Histric Sites by develping experiences that are still abut what is cre in a museum--memry--but that engage the public in dynamic new ways, ensuring bth the intellectual and financial sustainability f the entire site. "Re-imagining Histric Huse Museums" embdies a fundamental institutinal shift fr the Natinal Trust. By abandning traditinal huse museum precepts (static bjects, cntrived perid rms, guided turs), ur bjective is t create huse museums that infrm, illuminate, and inspire. The re-imagined huse museum will utilize architecture, cllectins, and landscape t tell a brader range f stries that reflect the diversity f American histry.
